Philosophy

Marketing measurement is not about having the most sophisticated tools. It is about building a system that helps you allocate resources to the activities that drive the most value. The goal is not perfect attribution -- which does not exist -- but rather decision-quality insights that are directionally correct and actionable.

Core principles:

  1. All models are wrong, some are useful. Every attribution model has blind spots. The value is in using multiple lenses to triangulate truth, not in trusting any single model absolutely.
  2. Measure what you manage. If a metric does not change a decision, stop tracking it. Dashboard clutter is the enemy of insight.
  3. Incrementality is the only truth. The real question is not "what drove this conversion?" but "what would have happened without this marketing activity?" This is fundamentally a causal question, not a correlation question.

Measurement Architecture

The Three-Layer Model

Build your measurement system in three complementary layers:

Layer 1: Tactical Attribution (Daily/Weekly Decisions)

  • Multi-touch attribution (MTA) at the user level.
  • Used for: Campaign optimization, creative decisions, budget allocation between campaigns within a channel.
  • Tools: Google Analytics 4, platform-native attribution (Meta, Google Ads), dedicated MTA platforms (Rockerbox, Triple Whale, Northbeam).
  • Limitation: Cannot measure channels without clicks (OOH, TV, podcasts, brand campaigns). Biased toward lower-funnel activity.

Layer 2: Strategic Attribution (Monthly/Quarterly Decisions)

  • Marketing Mix Modeling (MMM) at the aggregate level.
  • Used for: Channel-level budget allocation, measuring offline and upper-funnel channels, understanding diminishing returns.
  • Tools: Custom models (Python/R), Meta Robyn, Google Meridian, Recast, Paramark.
  • Limitation: Requires 2+ years of data, slow to react to changes, limited granularity.

Layer 3: Validation (Quarterly/Annual)

  • Incrementality testing through controlled experiments.
  • Used for: Validating assumptions from MTA and MMM, measuring true causal impact.
  • Methods: Geo-holdout tests, conversion lift studies, matched market tests, public service announcement (PSA) tests.
  • Limitation: Only tests one thing at a time, requires sufficient budget for holdout groups.

How the Layers Work Together

  • MTA tells you which campaigns and creatives to optimize day-to-day.
  • MMM tells you how to allocate budget across channels quarterly.
  • Incrementality tests validate whether your MTA and MMM models are correct.

When MTA and MMM disagree, incrementality testing breaks the tie.

Attribution Models

Model Types and When to Use Each

Last-click attribution:

  • How it works: 100% credit to the last touchpoint before conversion.
  • Use when: You have limited data infrastructure, or for bottom-of-funnel reporting only.
  • Bias: Overvalues brand search and retargeting. Undervalues awareness and consideration channels.

First-click attribution:

  • How it works: 100% credit to the first known touchpoint.
  • Use when: You want to understand which channels introduce new prospects.
  • Bias: Overvalues top-of-funnel. Ignores the nurturing process.

Linear attribution:

  • How it works: Equal credit to every touchpoint in the journey.
  • Use when: You want a simple multi-touch model with no assumptions about touchpoint importance.
  • Bias: Treats all touchpoints as equally important, which they are not.

Time-decay attribution:

  • How it works: More credit to touchpoints closer to conversion.
  • Use when: You believe recency matters most.
  • Bias: Still undervalues awareness channels.

Position-based (U-shaped):

  • How it works: 40% to first touch, 40% to last touch, 20% distributed among middle.
  • Use when: You want to credit both acquisition and conversion touchpoints.
  • Bias: Arbitrary weighting, undervalues consideration stage.

Data-driven (algorithmic):

  • How it works: Uses machine learning to assign credit based on observed conversion patterns.
  • Use when: You have sufficient conversion volume (500+ per month) and trust your tracking.
  • Bias: Only as good as your data. Cannot account for impressions-only touchpoints.

Attribution Configuration Best Practices

  • Conversion windows: Set appropriate windows by product type. 7-day click for impulse e-commerce. 28-day click for considered purchases. 90-day for B2B SaaS.
  • Cross-device tracking: Use authenticated tracking (logged-in users) where possible. Probabilistic matching is increasingly unreliable post-privacy changes.
  • View-through attribution: Include with short windows (1-day for display, 1-day for social) to account for impression impact without over-crediting.
  • Deduplication: Ensure you are not double-counting conversions across platforms. Use a single source of truth (your CRM or analytics platform) for conversion counts.

Marketing Mix Modeling (MMM)

When to Invest in MMM

  • You spend $1M+ annually on marketing across 3+ channels.
  • You use channels that are difficult to track with user-level attribution (TV, radio, OOH, podcasts, sponsorships).
  • You need to make strategic budget allocation decisions across channels.
  • You want to understand diminishing returns curves for each channel.

MMM Fundamentals

An MMM regresses your outcome variable (revenue, signups, leads) against:

  • Marketing variables: Spend by channel, impressions, GRPs.
  • Control variables: Seasonality, promotions/discounts, competitor activity, macroeconomic factors, pricing changes.
  • Adstock/carryover: Marketing has lagged effects. A TV ad today influences sales for weeks. The model must account for this.
  • Saturation: Each channel has a point of diminishing returns. The model estimates the response curve.

Outputs That Matter

  • Channel-level ROI: Revenue generated per dollar spent, by channel.
  • Marginal ROI: The return on the next dollar spent in each channel (more useful than average ROI for allocation decisions).
  • Optimal budget allocation: Given a total budget, the model recommends the distribution that maximizes total return.
  • Saturation curves: Visualize where each channel hits diminishing returns. This tells you when to stop scaling a channel.

Dashboard Design

The Executive Dashboard

One page, five sections:

  1. North Star Metric: Revenue, ARR, or total conversions. Actual vs. target. Trend line.
  2. Customer Acquisition: New customers, CAC, CAC by channel, LTV:CAC ratio.
  3. Channel Performance: Revenue or conversions by channel. Spend vs. return. Week-over-week and month-over-month trends.
  4. Pipeline Health (B2B): MQLs, SQLs, opportunities, pipeline value. Conversion rates between stages.
  5. Leading Indicators: Website traffic, email subscribers, social engagement, brand search volume. These predict future performance.

Dashboard Principles

  • One metric, one number, one trend. Each card should communicate one thing clearly.
  • Default to showing trends, not snapshots. A CAC of $50 means nothing without context. Is it going up or down? How does it compare to target?
  • Drill-down, not clutter. The executive dashboard shows the summary. Channel-specific dashboards provide the detail. Do not combine both on one page.
  • Automate everything. If someone is manually pulling data into a dashboard, it will eventually break or become stale. Use automated data pipelines.
  • Action-oriented annotations. Mark major events on trend lines: campaign launches, seasonal events, product changes. This prevents misattribution of spikes and dips.

Key Metrics Framework

Customer Acquisition Metrics

  • Customer Acquisition Cost (CAC): Total sales and marketing spend / new customers acquired. Calculate blended and by channel.
  • LTV:CAC Ratio: Customer Lifetime Value / CAC. Target 3:1 or higher for sustainable growth. Below 1:1 means you are losing money on every customer.
  • CAC Payback Period: Months to recover acquisition cost from gross margin. Under 12 months for SaaS, under 3 months for e-commerce.
  • Blended vs. Paid CAC: Blended includes organic acquisition. Paid CAC isolates paid channel performance. Track both.

Channel Performance Metrics

  • ROAS (Return on Ad Spend): Revenue / ad spend. The baseline metric for paid channels.
  • iROAS (Incremental ROAS): Revenue attributable to incremental impact of the channel, not just last-click. This is what incrementality tests measure.
  • Contribution Margin per Channel: Revenue minus COGS minus marketing cost. Some channels drive high revenue but low margin.
  • Marginal CPA: Cost of acquiring the next customer in a channel. As you scale, marginal CPA increases. Track it to know when to shift budget.

Cohort Metrics

  • Retention by acquisition cohort: Do customers acquired through certain channels retain better? This changes LTV calculations.
  • Revenue per cohort over time: Monthly cohort revenue curves reveal whether your product has healthy retention.
  • Payback curves by channel: Some channels acquire customers who pay back faster, even if initial CAC is similar.

Incrementality Testing

Geo-Holdout Tests

The most practical incrementality test for most marketers:

  1. Select test and control markets: Match markets by size, demographics, and historical performance. Use statistical matching methods.
  2. Establish baseline: Run both markets with identical marketing for 2-4 weeks.
  3. Introduce treatment: Turn on (or turn off) the channel being tested in the treatment markets only.
  4. Measure lift: Compare the treatment markets' performance to the control markets' expected performance.
  5. Calculate incrementality: Incremental conversions = (Treatment actual - Treatment expected). iROAS = Incremental revenue / Spend in treatment.

Conversion Lift Studies

Platform-native incrementality tests:

  • Meta Conversion Lift: Meta holds out a percentage of your target audience from seeing ads. Compares conversion rates.
  • Google Brand Lift and Conversion Lift: Similar holdout methodology within Google's ecosystem.
  • Limitation: Platform-run tests may be biased in favor of the platform. Use as one input, not the sole truth.

Common Findings from Incrementality Tests

  • Brand search campaigns are often 80-90% non-incremental (people would have found you anyway).
  • Retargeting is typically 50-70% non-incremental (many of those people would have converted without the ad).
  • Prospecting campaigns are more incremental than MTA suggests.
  • Upper-funnel channels (video, display) often show more incrementality than last-click attribution reveals.

Reporting Best Practices

Audience-Appropriate Reporting

For executives:

  • Top-line metrics only: Revenue, CAC, LTV:CAC, channel ROI.
  • Focus on trends and decisions needed.
  • One page maximum. If you need more than one page, the report needs editing.

For marketing leadership:

  • Channel-level performance with trends.
  • Campaign highlights and lowlights with explanations.
  • Test results and recommended actions.
  • Pipeline and funnel health.

For channel managers:

  • Granular campaign and ad-level data.
  • A/B test results and significance levels.
  • Audience and creative performance breakdowns.
  • Recommended optimizations with specific actions.

The Insight-Action Bridge

Every data point in a report should connect to an action. Use this format:

  • Observation: "Facebook prospecting CPA increased 25% month-over-month."
  • Diagnosis: "Creative fatigue on our top-performing ad sets, combined with increased competition in our category."
  • Recommendation: "Refresh creative in the top 3 ad sets this week. Test 3 new concept angles. If CPA does not recover within 2 weeks, reallocate 20% of Facebook prospecting budget to TikTok prospecting."

Anti-Patterns -- What NOT To Do

  • Do not rely on a single attribution model. Every model has blind spots. Use multiple models and triangulate. When they disagree, run an incrementality test.
  • Do not compare platform-reported conversions across channels. Each platform takes credit for conversions differently. Use a neutral source of truth for cross-channel comparison.
  • Do not ignore the privacy landscape. Cookie deprecation, iOS privacy changes, and privacy regulations are permanently degrading user-level tracking. Invest in MMM, server-side tracking, and first-party data strategies.
  • Do not build dashboards no one looks at. Every dashboard should have an owner and a meeting where it is reviewed. Unused dashboards are wasted effort.
  • Do not confuse correlation with causation. The fact that customers who use feature X spend more does not mean feature X causes higher spending. Only controlled experiments prove causation.
  • Do not average averages. Channel-level CAC is not the average of campaign-level CACs. Weight by volume.
  • Do not measure marketing in a vacuum. Marketing performance is affected by product quality, pricing, competitive landscape, and macroeconomic conditions. Account for these in your analysis.
  • Do not let perfect measurement prevent action. Directionally correct insights today are more valuable than perfect measurement six months from now. Make the best decision with available data and improve measurement continuously.
