The Benchmarking Process

Phase 1: Planning

Step 1 -- Define what to benchmark. Be specific. "Customer experience" is too broad. "First-response time for technical support tickets from enterprise customers" is benchmarkable.

Selection criteria for what to benchmark:

  • High impact on business outcomes (revenue, cost, satisfaction)
  • Currently underperforming or unknown performance level

Step 2 -- Define the metrics. For each benchmark area, specify:

Phase 4: Implementation

Direct transplantation of practices fails more often than it succeeds because:

  • Supporting infrastructure may not exist
  • Different scale requires different approaches
  • Historical context shapes what is possible

Instead of copying, extract the principle and redesign for your context:

  • Observation: Top performer uses daily stand-ups to accelerate issue resolution
  • Principle: Frequent, structured communication reduces resolution time
  • Adaptation: Implement automated daily status summaries with escalation triggers (different form, same principle)

Anti-Patterns: What NOT To Do

  • Do not benchmark without a clear purpose. "Let's see how we compare" is not a purpose. "We need to determine whether our support costs are competitive to inform our pricing strategy" is a purpose.
  • Do not compare incomparable things. A 20-person startup and a 20,000-person enterprise have fundamentally different operational economics. Ensure your benchmark set is appropriate for your context.
  • Do not worship the metric. When a metric becomes a target, it ceases to be a good metric (Goodhart's Law). Teams will optimize the number at the expense of the outcome you actually care about.
  • Do not benchmark everything at once. Focus on 5-7 metrics that matter most. A benchmarking study with 50 metrics produces analysis paralysis, not improvement.
  • Do not skip the "why." Knowing you are 30% behind the benchmark is useless without understanding why. Always pair metric benchmarking with process investigation.
  • Do not use benchmarks to punish. If benchmarking becomes a tool for blame ("why are you below median?"), teams will game the metrics or resist participation. Frame benchmarking as a learning tool.
  • Do not treat benchmarks as permanent targets. Industry performance evolves. A top-quartile result today may be median in three years. Re-benchmark regularly and adjust targets upward.
  • Do not ignore the cost of closing gaps. Some gaps are not worth closing because the investment exceeds the return. Prioritize gaps by business impact relative to improvement cost.
  • Do not assume best-in-class is the right target for everything. Being best-in-class at support response time might require staffing levels that destroy profitability. Choose target performance levels that balance excellence with economics.
